Bandai Namco Experience oversees the Bandai Namco Group’s amusement business, while Bandai Logipal handles the Group’s logistics. Bandai Logipal had long supported the complex logistics operations unique to the amusement business, but against the backdrop of the “2024 logistics problem,” it had become increasingly concerned about the sustainability of the existing system. Consequently, to address issues that could not be resolved through logistics functions alone, the two companies launched a project to review their distribution and logistics structures and business processes. ABeam provided end-to-end support—from mapping out the overall vision for logistics reform to translating it into concrete distribution and logistics measures and formulating a roadmap. By combining its expertise in supply chain management (SCM), logistics, and IT, ABeam supported the transformation to a logistics structure designed for total optimization that underpins the sustainable growth of the business.

Jointly launched reforms amid growing concerns about the continuity of logistics operations

Bandai Namco Experience Inc. (Bandai Namco Experience) oversees the Amusement Unit of the Bandai Namco Group. Meanwhile, BANDAI LOGIPAL INC. (Bandai Logipal), an affiliate of the Bandai Namco Group, provides logistics services. Bandai Namco Experience plans and produces real entertainment offerings, including amusement facilities, commercial amusement equipment, prizes, and merchandise. Bandai Namco Experience and Bandai Logipal have a shipper-logistics service provider relationship.
In recent years, the two companies had come to share a growing sense of urgency amid concerns that the “2024 logistics problem” could make it increasingly difficult to deliver goods reliably when needed. The Amusement Unit, in particular, handles a wide range of products with diverse characteristics, making its logistics operations increasingly complex. Previously, Bandai Logipal had maintained operations by using the experience and judgment of individual personnel at workplaces to accommodate variations in the format of requests from Bandai Namco Experience, missing information, and other issues. However, it was clear that this operating model would make it difficult to sustain the business in the future. Disruption to the logistics network could directly affect store operations and customer experiences, both of which are central to real entertainment. With a shared understanding of these challenges and the support of senior management, the two companies embarked on a joint logistics reform initiative.
“At first, we at Bandai Logipal planned to begin by changing the way we worked, and we prepared a supply chain management proposal,” says Mr. Taku Naito, General Manager of the Amusement Support Department, Solutions Sales Division, Bandai Logipal. “However, Bandai Namco Experience operates a diverse range of businesses, including amusement facilities such as arcades, retail stores, and the planning of IP-related events. We realized that merely envisioning an ideal future would not be enough to make it a reality. Rather than simply cutting costs or shifting responsibility back and forth, the two companies needed to work as one to identify issues at the very core of their operations and to implement the necessary measures even when doing so would place an additional burden on them.”
At Bandai Namco Experience, the growing diversification of its business had increased the workload of frontline personnel, making operational optimization a major challenge. “We also realized that our methods of requesting services from Bandai Logipal were not standardized, resulting in inefficiencies. In addition, we came to recognize that we did not sufficiently understand the operations handled by Bandai Logipal or such matters as loading efficiency. We therefore decided to work together to address these issues and deepen our understanding of each other—not merely to improve operational efficiency, but to safeguard and strengthen logistics as essential infrastructure for business continuity,” says Mr. Masaaki Akiyama, Manager of the Machine Marketing Section, Amusement Business Department 1, Amusement Business Division, Bandai Namco Experience.

Structural Issues Threatening Business Continuity

Why ABeam

Selected for its holistic supply chain perspective, strategic vision, execution capabilities, and industry expertise—not for a predefined solution

The two companies launched a project aimed at transitioning to a sustainable logistics model. After extensive discussions, members of both companies agreed to digitize the manual request processes previously handled by email and telephone. However, they had not yet developed concrete initiatives or an overarching vision for what should follow. They therefore decided to seek support from an external consulting firm.
“We began by identifying the issues facing each business. However, departments varied both in their level of understanding and the degree of specificity with which they defined those issues. As a result, the exercise produced a list of nearly 240 items, some of which could not properly be regarded as issues. We struggled to determine how to organize them and translate them into reforms that would deliver business value. I felt that, if we continued in this way, we would be unable to develop a clear and coherent vision of the desired future state,” Mr. Akiyama recalls.
At the same time, the two companies were concerned that engaging a consulting firm might result in proposals built around the introduction of a particular solution. After receiving proposals from several firms and carefully evaluating them, they selected ABeam Consulting as their partner. “ABeam’s proposal was not based on a predetermined solution. Instead, it called for a close examination of our existing business processes and industry-specific practices, while taking a holistic view of the entire supply chain to define and develop a clear vision for logistics reform. The approach went beyond simply identifying issues or recommending the implementation of a system. It dispelled our concerns and convinced us that ABeam was a partner we could trust,” says Mr. Naito.

The Need for Reform: Environmental Changes | Areas to Address

Uncovering root causes through rigorous issue analysis and in-depth interviews to drive phased reform

ABeam joined the project in June 2025 and, through September, worked to identify the root causes of the issues, define the key areas for reform, and develop a roadmap.
A detailed breakdown and review of the identified issues suggested that operational problems upstream were affecting downstream processes. The project team therefore expanded its interviews to cover the upstream stages of the supply chain, allowing it to trace the issues back to their root causes.
One of the most challenging aspects of the project was reviewing the current-state analysis and issues that the two companies had identified before ABeam joined. The level of understanding and detail varied considerably, so the information had to be refined and brought to a consistent standard. “Operational knowledge was dispersed among employees even within individual departments, and the explanations differed from one person to another. We therefore asked ABeam to take end-to-end responsibility for reviewing and systematically organizing the issues. As a result, workflows that had previously been fragmented even within departments were mapped as a stream of processes. This also revealed differences in how work was performed across businesses and departments,” says Mr. Akiyama.
ABeam conducted extensive interviews with a wide range of stakeholders, including personnel from various departments of Bandai Namco Experience, warehouse and store staff, field workers who visited arcades, and technicians responsible for machine repair and maintenance. Through these interviews, ABeam gained a detailed understanding of the operational issues affecting logistics. ABeam also established a regular on-site presence at Bandai Namco Experience’s headquarters, enabling project members to communicate whenever necessary. As an independent third party with broad expertise spanning logistics, business processes, and IT, ABeam led discussions with a view to achieving total optimization. In doing so, it made a significant contribution to building consensus and fostering trust among the project members.
“In previous projects I had worked on, the objectives at each stage often tended to become unclear. In this project, by contrast, an appropriate deadline was established for each issue. We reached agreement on the themes that ABeam had defined and presented based on objective facts, and all project members then worked together to determine the solutions. Even in situations where the shipper’s position might ordinarily have prevailed, ABeam’s expertise and broader perspective enabled the shipper and the logistics service provider to engage in discussions on an equal footing and pursue total optimization. I believe this was possible because ABeam took ownership of the project and worked alongside both companies as a committed partner. Another valuable outcome of ABeam’s support was that we learned an approach to project delivery that could serve as a model for other shippers and stakeholders,” says Mr. Naito.

Results and future prospects

11 reform themes defined to support business growth, launching structural reform of logistics through co-creation

Through this project, the two companies defined 11 reform themes and a target logistics structure aimed at establishing sustainable distribution capable of supporting future growth. The project also quantified inefficiencies in current operations and logistics and clarified the expected benefits of implementing the reforms. This significantly strengthened both companies’ commitment to implementing the reforms.
“We regard the definition of the 11 reform themes as a major achievement. Some of them address issues that extend beyond the efforts of our two companies and concern how distribution across the amusement industry should operate as a whole. Looking ahead, we will need to pursue industry-wide reform. I believe the real challenge begins now,” says Mr. Akiyama.
Amid concerns over the “2024 logistics problem,” a growing number of shippers and logistics companies are working together to pursue reform. However, shipper-led reforms often amount to little more than placing additional demands on logistics service providers. Reform initiatives involving multiple companies can also face challenges in aligning competing interests and maintaining longterm commitment. In this project, the two companies confronted the issues on an equal footing and advanced the reforms while sharing the associated burden. In doing so, they established a framework that enabled the reforms to be pursued as a genuinely joint undertaking. A key aspect of the project’s broader social significance is that it secured commitment at every level, from senior management to frontline departments.
“The initiative has been well received on both sides—by the shipper and logistics service provider alike—and I sense that expectations are growing. As we move into the implementation phase, I expect a range of new challenges to arise. Nevertheless, we want to continue creating value together and establish a new model for what the relationship between a shipper and a logistics service provider should look like,” says Mr. Naito.
Of the 11 reform themes, the two companies will initially focus on improving indirect operations to generate early results. At the same time, they will work to deliver greater value across the amusement business as a whole and establish a sustainable logistics system.
